Startup Runway Explained: How Do You Actually Calculate It?

I keep seeing startup runway mentioned in every fundraising conversation and wanted to actually understand how it works before assuming it is just a simple cash divided by spend calculation. Here is what I have pieced together so far, would appreciate anyone correcting me or adding context.
Runway is essentially how many months a company can keep operating before it runs out of cash, usually calculated by dividing current cash in the bank by monthly net burn, which is the amount the company loses each month after accounting for any revenue coming in. Gross burn is total monthly spending, while net burn subtracts revenue.
The simple calculation seems to hide a lot of nuance. Burn rarely stays flat, since hiring plans, seasonal costs, and upcoming annual payments can all change it. Revenue is not always predictable either, and late paying customers can shrink the real cash position faster than expected.
There also seems to be a common rule of thumb that founders should start raising well before runway drops below six months, since fundraising often takes longer than expected.
What I am still trying to understand is how much runway investors actually expect to see at different stages.
Has anyone here actually had to manage a tight runway, or planned one carefully from the start? Curious how you tracked it, what caught you off guard, and what you wish you had done earlier.
